Every small business owner must have seen this on Linkedin – the outreach playbook that used to work just doesn't anymore. Reply rates have fallen, # of real leads have dropped significantly. Who killed cold outreach for lead generation? AI Slop

Average cold email reply rates have fallen from 8.5% in 2019 to roughly 5% by 2025 and 3.43% by early 2026, according to Instantly's cold email benchmark data. This is absolutely as expected. By the end of 2025, 82% of sales teams had adopted AI in prospecting, according to Salesforge. 

The result? A flood of interchangeable, AI-written outreach that is “personalized at scale”. Code for you’re changing the names & inserting their company name.  “Quick question”, “thought this might be useful” stopped signaling effort because now it’s all automation.   • A widely cited 2017 DocSend study found warm intros made funding roughly 13x more likely than cold outreach — a gap that hasn't closed since.

  • When Lenny Rachitsky surveyed how B2B founders actually landed their first 10 customers, the top answer wasn't paid acquisition or cold outreach. It was reaching out to friends and former colleagues.

Warm has always outperformed cold. But cold outreach has been easier to automate and scale, along with the hope that there are mythical customers out there if you just reach out to enough people. Warm leads feel erratic and out of control – so there never was a system put behind it. 

So now what? It’s all about your network.

In 2026, your network can no longer be ignored. It’s not a “soft” skill anymore – it’s the most defensible growth channel a founder has left. 

Look at how most buyers make decisions.

It’s not about networking. It’s a system for consistency.

Business influencers all focus on networking skills – how to be warm and friendly, feel comfortable talking to strangers and so on. But the real challenge is not about how you approach someone the first time you meet them. It’s about building the relationship slowly and consistently, over many years.

As you can tell, AI actually writing the messages and handling the “relationship” part of this, just doesn’t work. Humans are still very good at identifying AI chat & they really want to be friends with you, not your chatbot.
